Quick answer: Skipping primer causes paint to peel, flake, absorb unevenly, fail to bond on porous surfaces, and on metal it lets rust spread underneath the topcoat — all within months. Primer is not optional on bare or problematic substrates.

1. Topcoat peels off porous surfaces
Bare or aged plaster, fresh concrete, sanded wood, and chalking old paint are all porous. The topcoat soaks in unevenly, dries weak, and lifts within a season. Fix: Plaster Primer on plaster, Clear Bonding Liquid on porous concrete.
2. Rust spreads under enamel on metal
Painting straight over rust traps the corrosion. The rust continues spreading underneath, lifting the paint film as it expands. Within months you have blistering and active rust visible through the topcoat. Fix: treat with Rust Remover and prime with ZP4 Anti Rust Primer.
3. New plaster alkalinity destroys the topcoat
Cement and plaster are highly alkaline when curing. Standard paints applied directly to fresh plaster will saponify (turn soapy and peel). Fix: Solvent Based Plaster Primer neutralises alkalinity before topcoat.
4. Tannin bleeds through on wood
Knots and tannin-rich timber (especially pine) bleed yellow-brown stains through paint within weeks. Fix: use a wood-specific primer with stain blocking properties.
5. Uneven coverage and patchy finish
Without primer to seal the surface, the topcoat absorbs at different rates across the substrate. Result: visible patches of dull and shiny areas even after two coats. Often requires a third coat to even out — costing more than the primer would have.
The single rule
If the substrate is bare, porous, freshly cured, rusted, stained, or you're changing colours dramatically: prime first. If the substrate is sound old paint of similar colour, an undercoat like Universal Undercoat bridges the gap.
